Mentor Academy · Mentoring well, long term

How do I mentor someone who has just become a manager?

New managers are usually promoted for being good at the job they are about to stop doing. That is the whole problem in one sentence.

The short answer

What good looks like.

  • Most first-time managers are stuck on one of three things: delegating, saying difficult things, or knowing what their output is now.

  • Ask which of the three is costing them sleep and spend the session there. Trying to cover all of management in half an hour helps nobody.

  • Give them one specific script or habit rather than a philosophy. “Here is how I open a one-to-one” beats a theory of leadership.

In practice

A sequence you can follow.

  1. 01

    Ask what changed

Their honest answer names the real problem quickly.

  2. 02

    Pick one of the three

Delegation, hard conversations, or their own measure of success.

  3. 03

    Give a script

Actual words they can use on Monday.

  4. 04

    Set the smallest habit

A weekly one-to-one, or one task handed over properly.

Common mistakes

What to avoid.

  • Describing how management works at your company as if it is universal

  • Encouraging them to keep doing the old job to stay useful

  • Skipping past a people problem because it feels private

  • Giving frameworks instead of sentences

Extra tips

Small things that make the half hour better.

Ask what changed

Their answer names the real problem in a sentence.

Pick one of three

Delegation, hard conversations, or their new measure of success.

Give a script

Actual words for Monday, not a leadership theory.

Smallest habit wins

A weekly one-to-one, or one task handed over properly.

Questions

The things people ask first.

What if their manager is the problem?

Help them handle what they control, and be honest that some situations are structural.

Should I coach or advise?

Both. Ask first, then say plainly what you would do and why.
